A database that pays the rent. Email as one of the store’s main revenue channels.

The store had a database and traffic. What it lacked was a system that turned existing contacts into repeat revenue. In roughly 12 months, we turned email into a managed sales channel generating more than CZK 45 million a year.

01 · Client

A working store with a database that only played a supporting role.

TrueSteel is an established fitness equipment, strength training and gym gear store, selling to consumers and B2B customers. It already had working acquisition channels, steady traffic and a sizeable customer database.

Newsletters went out and some automations ran, but there was no clear logic for what email should actually earn. The database existed, but it was not managed as a performance channel.

The hidden problem: the business could acquire new customers, but left the money in its own database untouched.
02 · Problem

Unnecessary dependence on paid acquisition.

It was unclear which campaigns worked, what truly drove customers to buy and how to get more value from the database without putting more pressure on advertising.

The focus stayed on open rates, offers were weak, communication lacked urgency and automations did not play the role they should in a well-built retention system.

Principle: sending campaigns is not enough. You must know what earns, why it earns and how to scale it.

Five principles that changed performance.

The goal was not to “improve email”. It was to build a stable revenue channel.

  1. The offer matters more than design.We start with the reason to buy, then address the template.

What we did in practice.

We built campaigns in waves: from the initial launch through reminders to a final last call. Performance no longer depended on one send, but on a deliberate sequence.

We optimised offers around what genuinely motivates a customer to buy. We simplified the message, removed clutter and strengthened the reason to complete the purchase.

We implemented and strengthened automations, including abandoned cart flows. We built them as a stable, repeatable source of revenue — not a technical add-on.

We brought performance management from Google Ads into email: a focus on return, channel economics and the discipline to know what to scale and what to leave alone.

TrueSteel gained better cash-flow management, stronger use of seasonal peaks and more control over where revenue came from. Existing customers were monetised far more effectively.

Conclusion

The breakthrough was not design. It was the offer.

Email is not about sending something. It is about creating a reason to buy and a system that repeats that logic again and again.

In fairness: results like these always depend on database size and seasonality. This study shows what systematic management of existing potential can achieve.
